It is Monday, 9:40 a.m., and the shop floor is already in motion. One cashier is short, the register is moving, and the schedule on the wall is three days out of date. Step one: pull last week's register hours by cashier, the list the system already makes for you, and lay it next to the schedule you posted. You are not looking for perfection. You are looking for the three biggest gaps. In most shops the gaps are not mysterious. A floating fourth shift that nobody wrote down. A part-time person who keeps getting "helped in" and never counted. A manager who worked three extra hours over the weekend and never said so until the paycheck question arrived.
Step two: for each gap, decide who owns the fix and what the next week's schedule will show. "The floating shift gets named or it goes away" is a decision. "We will keep doing what we did" is not, even if everyone nods.
Step three: ask the four questions, out loud, every single week, because the answer drifts:
- Who was scheduled, who actually worked, and where did they disagree by more than a few minutes?
- Does the tip pool, commission, or payout for each person match what the register says happened?
- Who is on three or more days in a row, and who needs a real break before burnout writes the schedule for them?
- If one person calls out tomorrow, which shift breaks first, and who is the backup?
That list is the whole meeting. It is short on purpose. If it takes longer than fifteen minutes, the register and the schedule have drifted so far apart that the audit itself is the story you need to hear.
Three ways the gap shows up
The floating shift. A part-timer keeps showing up to help during the Saturday rush, and everyone loves it. Nobody writes the shift down, so the hours never reach payroll until the paycheck question does. By the time the argument happens, the register shows the sales, the schedule says nothing, and the memory of both sides has started to edit itself. People are honest. Memory is not.
The tip pool that will not balance. One teammate says they covered three hours that were never recorded. Another says the split already accounts for it.
